Most CRM switchovers are live and in daily use in about three months: one month to decide how work should flow, one to build and test, and one to switch over and settle in. It can go faster when the business needs it, or slower on purpose when many systems connect.
Switching CRMs has a reputation for dragging on for a year and ending with a system nobody uses. It doesn't have to. Most switchovers we run, whether to HubSpot, Salesforce, Zoho, or another platform, are live and in daily use in about 90 days. Here's how that time usually breaks down.
Month one: decide before you build
The first month is mostly conversations, not software.
- Map how work actually flows today , from first contact to renewal, including the parts that live in spreadsheets.
- Define your stages and fields. Each pipeline stage gets a one-sentence definition. Every field has a reason to exist, or it doesn't come over.
- Audit your data. Find duplicates, dead contacts, and missing owners now, not on launch day.
- List every connection : email, calendar, phone, marketing tools, billing, and anything else that has to talk to the CRM.
- Pick the five reports leadership will use. If the system can't produce them, it isn't done.
Month two: build and test
- Set up the platform around the decisions from month one, not the other way around.
- Clean and move the data in test batches, and check samples by hand with the people who know the accounts.
- Build the automations that remove busywork: assignment rules, follow-up tasks, alerts on stalled deals.
- Connect the other tools and test each one end to end.
- Run a pilot with a few reps on live deals and fix what they trip over.
Month three: switch over and settle in
- Final data move over a weekend or a quiet day, with the old system set to read-only, not deleted.
- Role-based training , short and specific: what a rep does daily and what a manager reviews weekly.
- Managers run pipeline meetings from the new CRM from week one. This matters more than any training session.
- Two weeks of hands-on support to answer questions and adjust what isn't working.
- Retire the old tool once the reports match and the team has stopped reaching for it.
What makes switchovers slip
- Moving every old field “just in case.”
- Leaving data cleanup for the last week.
- Training everyone the same way, regardless of role.
- Leadership still asking for numbers in spreadsheets.

Questions we hear
How long does a CRM migration take?
Most are live and in daily use in about 90 days. Simple moves can be faster; complex ones with many integrations take longer on purpose.
Will we lose data when switching CRMs?
Not if data is cleaned and moved in test batches, checked by hand, and the old system is kept read-only until reports match.
Do you work with HubSpot, Salesforce, and Zoho?
Yes, and most other platforms. We work with them all.
