Is Your CRM the Problem, or Your Process?

Five signs your CRM needs fixing, five signs the real issue is how work flows, and what to fix first when it is a bit of both.

The short answer

Usually the process. If reps keep a second system or can't see their own pipeline, the CRM setup is the problem. If no one agrees what a stage means or handoffs stall, it's the process. When it's both, fix the process on paper first, then shape the CRM around it.

“Our CRM doesn't work” is one of the most common things leaders tell us. Sometimes it's true. More often the software is fine and the process around it is broken. Telling the two apart saves months and a lot of money, because the fixes are completely different.

Signs the CRM itself is the problem

  • Reps keep a second system. If deals live in spreadsheets, notebooks, or inboxes, the CRM is probably too slow or too cluttered to use.
  • Simple questions need a report request. If no one can see their own pipeline in two clicks, the setup is working against them.
  • The data doesn't connect. Marketing, sales, and service each see a different version of the same customer.
  • It was set up years ago and never touched. Fields, stages, and automations were built for a company you no longer are.
  • Every change needs an outside expert. A system nobody on your team can adjust drifts out of date fast.

Signs the process is the problem

  • No one agrees what the stages mean. If “qualified” means something different to every rep, no software will fix the forecast.
  • Handoffs break. Leads stall between marketing and sales, or deals stall between sales and onboarding.
  • Managers don't use it in meetings. If pipeline reviews run off a slide deck, reps learn the CRM doesn't matter.
  • Rules live only in people's heads. Who owns an account, when a deal is lost, what gets logged.
  • You've already switched platforms once. If the same complaints followed you to a new system, the system wasn't the cause.

When it's both

It usually is, a little. Fix the process first, on paper: define each stage in one sentence, name who owns each handoff, and pick the three numbers leadership will review every week. Then shape the CRM around those decisions. Cleaning up a system before you know how work should flow just rebuilds the same mess with nicer fields.

A two-minute test you can run this week

Ask three reps to walk you through one live deal in the CRM. If they can do it in under two minutes and their answers match, your setup is in decent shape. If they open a spreadsheet, or their stories don't line up, start with the process.

How we help

We work in HubSpot, Salesforce, Zoho, and most other platforms. Sometimes the right answer is a cleanup and a few automations. Sometimes it's a full rebuild. Sometimes it's no software change at all. See what's included in CRM setup and upgrades, or read our month-by-month CRM switchover plan.

Questions we hear

How do I know if I need a new CRM?

Switch only when the platform can't do what your process needs, after the process is defined. Most teams get further by cleaning up and reconfiguring the CRM they already pay for.

Which CRMs do you work with?

HubSpot, Salesforce, Zoho, and most other platforms. We work with them all.

Can you fix our CRM without a full rebuild?

Often, yes. Many projects are a cleanup, clearer stages, and a handful of automations, priced as a fixed scope of work.
